THE FEEDBACK VELOCITY FRAMEWORK

Most feedback arrives too late to matter.

Leaders gather data. Analyze patterns. Write comprehensive reviews. Three weeks later, feedback is delivered.

By then? The executor has forgotten 90% of what happened.

Hermann Ebbinghaus's forgetting curve research reveals why: within 24 hours, people forget 70% of details. Within a week, only 10% remains.

Feedback velocity is the solution.

The Forgetting Curve

First 20 minutes: Lose 40-50% of information

First 24 hours: Lose 70% of information

First week: Remember only 10%

The steep decline happens in the first 24 hours. There's a window of opportunity: deliver feedback within hours, and the executor's working memory still contains full context.

Wait until the next day? You've already lost 70% of retention.

The Velocity Equation

Feedback effectiveness declines with time:

| Delivery Time | Effectiveness | Why |

| Within 1 hour | ~95% | Working memory still active |

| Within 24 hours | ~60% | Long-term memory accessible |

| After 1 week | ~20% | Long-term memory decayed |

| After 1 month | ~5% | Memory deteriorated |

The operational principle: Speed matters more than depth. Immediate simple feedback produces more behavior change than delayed comprehensive feedback.

The Three-Element Framework

Element 1: Trigger-Based Feedback

Feedback appears automatically the moment an action completes.

Examples:

  • Form submitted "Step X complete"
  • Workflow finished "Your time: 9.2 min (target: 10 min)"
  • Checklist done "All required fields complete"

Operational principle: Automated, not manual. If feedback requires someone to write it, it's too slow.

Element 2: Specific Feedback

The feedback must be specific to what just happened.

Bad: "Good job!" (generic, no learning)

Good: "You completed intake 45 seconds faster than yesterday" (specific, measurable)

Operational principle: Specificity wires learning. Generic feedback is wasted feedback.

Element 3: Actionable Next Step

The feedback should suggest improvement for next time.

Bad: "This step was slow" (problem, no solution)

Good: "This step typically takes 2 min. Try the pre-fill template to cut it to 90 seconds" (problem + solution)

Operational principle: Feedback without a next step is incomplete.

Why This Matters

Traditional quarterly reviews:

  • Feedback delivered 90 days after action
  • Effectiveness: ~5% (memory has decayed)
  • Behavior change: Minimal
  • Time required: Leader writes comprehensive review

Velocity feedback:

  • Feedback delivered within 1 hour
  • Effectiveness: ~95% (working memory active)
  • Behavior change: Immediate
  • Time required: Automated (zero manual effort)

The paradox is that immediate feedback requires less effort but produces more behavior change.

TEMPLATE 1 - FEEDBACK VELOCITY AUDIT WORKSHEET

Use this to audit your current feedback systems and identify velocity gaps.

Current delivery method:

 Quarterly review (90+ days)

 Monthly review (30 days)

 Weekly review (7 days)

 Daily review (24 hours)

 Immediate (within 1 hour)

Effectiveness based on delivery time:

If 90+ days: ~5% effective

If 30 days: ~10% effective

If 7 days: ~20% effective

If 24 hours: ~60% effective

If 1 hour: ~95% effective

VELOCITY GAP ANALYSIS

Why is feedback delayed?

Manual review required (manager must read and respond)

Data not immediately available (reporting lag)

Batch processing (feedback saved for weekly meeting)

No trigger system (no automatic notification)

Leader believes comprehensive feedback is better (depth over speed)

SPECIFICITY AUDIT

Current feedback examples:

Example 1: _________________________________

Is this specific? Yes  No

Example 2: _________________________________

Is this specific? Yes  No

Generic feedback to eliminate:

  • "Good job"
  • "Nice work"
  • "Keep it up"
  • "Well done"

Specific feedback to implement:

  • "You completed X in [time] (target: [time])"
  • "You improved [metric] by [%]"
  • "Step X took [time] (your avg: [time])"

30-DAY FEEDBACK VELOCITY IMPLEMENTATION PLAN

Follow this week-by-week plan to shift from delayed to immediate feedback.

---

WEEK 1: Audit & Baseline

Goal: Understand current feedback velocity and effectiveness.

Action Steps:

Select one high-frequency workflow (10+ executions per week)

Complete Feedback Velocity Audit Worksheet (Page 2)

 Document current state:

 - Average feedback delivery time: _____ hours/days

 - Current effectiveness (based on velocity equation): _____%

 - Current feedback examples (generic or specific?)

 Calculate velocity gap:

 - Current delivery time: _____

 - Target delivery time: Within 1 hour

 - Gap: _____ hours/days

 Identify barriers to immediate feedback:

 - Manual review? Data lag? Batch processing? No trigger system?

Deliverable: Baseline measurement + velocity gap identified

---

WEEK 2: Design Trigger-Based Feedback

Goal: Design automated feedback triggers for selected workflow.

Action Steps:

Identify 3-5 key completion moments in the workflow

For each trigger point, design specific feedback:

 - Include metric or comparison

 - Make it actionable (suggest next step where needed)

 - Ensure it appears automatically

Complete Feedback Trigger Design Checklist (Page 3)

 Set up automation:

 - Configure workflow system to display feedback automatically

 - Test triggers with 2-3 team members

 - Verify feedback appears within 1 hour of action

 Brief team:

 - "Starting this week, you'll see immediate feedback after each step"

 - "This helps you improve in real-time, not weeks later"

 - "The feedback is automatic. No one is watching you"

Deliverable: Trigger-based feedback system live

---

WEEK 3: Monitor & Measure

Goal: Track feedback velocity and behavior change.

Action Steps:

 Monitor daily feedback delivery time:

 - Mon: Avg delivery time: _____ minutes

 - Tue: _____ minutes

 - Wed: _____ minutes

 - Thu: _____ minutes

 - Fri: _____ minutes

 Target: <60 minutes average

 Track behavior change:

 - Are executors adjusting based on feedback?

 - Is execution time improving?

 - Is error rate declining?

 Spot-check with 3-5 team members:

 - "Is the immediate feedback helpful?"

 - "Are you changing your approach based on what you see?"

 - "Is anything confusing or missing?"

 Refine feedback messages:

 - Which feedback is most effective?

 - Which feedback is ignored?

 - What adjustments are needed?

Deliverable: Refined feedback system + early behavior change data

---

WEEK 4: Measure Impact

Goal: Quantify results and plan expansion.

Action Steps:

 Compare to baseline:

| Metric | Baseline | Week 4 | Change |

| Avg feedback delivery time | ___ hrs | ___ min | __% |

| Effectiveness (velocity equation) | ___% | ___% | __% |

| Execution time | ___ min | ___ min | __% |

| Error rate | ___% | ___% | __% |

 Document behavior change examples:

Executor: _______________

What changed: _________________________________

Impact: _________________________________

---

 Calculate ROI:

Time saved (leadership):

- Old model: ___ hours per week writing reviews

- New model: ___ hours per week (automated)

- Time saved: ___ hours

Behavior change velocity:

- Old model: ___ weeks to change behavior

- New model: ___ weeks to change behavior

- Improvement: ___ weeks faster

---

 Create one-page summary:

- What we changed

- Feedback velocity improvement

- Behavior change results

- Next workflow to implement

Deliverable: Proof that velocity feedback works

---

Expected Results After 30 Days

Quantitative:

- Feedback delivery time: From days/weeks to <1 hour

- Effectiveness: From 5-20% to 95%

- Behavior change velocity: 2-4 weeks faster

- Execution time: 10-20% improvement

- Error rate: 20-30% reduction

Qualitative:

- Executors know immediately if they're on track

- Behavior adjusts in real-time (not weeks later)

- Leadership time reduced (automated vs. manual reviews)

Next Phase:

- Month 2: Roll out to 2 more workflows

- Month 3: Roll out to 2 more workflows

- Quarter 2: All high-frequency workflows have velocity feedback

---

QUICK FAQ + NEXT STEPS

---

Q1: Isn't comprehensive feedback better than simple feedback?

A: No. Comprehensive feedback delivered weeks later has ~5% effectiveness (memory has decayed). Simple specific feedback delivered within 1 hour has ~95% effectiveness. Speed matters more than depth.

---

Q2: What if we don't have a workflow system that can automate feedback?

A: Start manual but immediate. Have team leads check workflows daily and deliver feedback same day. Once you prove the value, invest in automation. Manual same-day feedback is still 60% effective (vs. 5% for quarterly).

---

Q3: How do we measure feedback velocity?

A: Track two timestamps: (1) When action completes, (2) When feedback is delivered. Calculate the delta. Measure weekly average. Goal: <1 hour average.

---

Q4: What if executors ignore the immediate feedback?

A: Make it unavoidable. Display feedback in the workflow (not email). Use visual confirmation (check marks, progress bars). Track who views feedback. If someone consistently ignores it, address directly.

---

Q5: Can we skip velocity feedback and just do quarterly reviews?

A: You can, but effectiveness is ~5% (memory has decayed). You'll spend more time writing reviews that produce almost no behavior change. Velocity feedback is automated and produces 95% effectiveness.

---

Q6: How many workflows should we start with?

A: One. Prove the concept on one high-frequency workflow. Measure results after 30 days. Then expand to 2-3 workflows per quarter. Don't try to do everything at once.
